AI-Generated Search Recommendations Are Being Gamed, and the Competence Problem Is Not Where You Think It Is

A recent TechCrunch investigation documents a coordinated effort by the SEO industry to influence AI-generated search responses, specifically targeting systems like Google's AI Mode. The piece describes practitioners experimenting with content structures, citation patterns, and entity associations in an attempt to surface their clients inside AI-synthesized answer outputs rather than traditional ranked lists. This is not a story about search engine manipulation in the conventional sense. It is a story about what happens when a new algorithmic layer mediates information retrieval and the incumbent professional class attempts to transfer existing procedural expertise to a structurally different environment.

Procedure Transfer Into an Incompatible Structure

The SEO practitioners described in the reporting are doing what any rational professional would do: applying established routines to a new context. For two decades, the procedural logic of search optimization was relatively stable. Keyword density, backlink profiles, crawl architecture, structured data markup - these were learnable, repeatable, and transferable within the Google PageRank paradigm. The AI Mode system operates on a categorically different retrieval logic. Large language models synthesize responses from patterns in training data and real-time retrieval, not from ranked document adjacency. The structural features governing which sources get cited in a synthesized answer are not the same features governing which documents rank in a list. Applying the old procedural toolkit to the new environment is what Hatano and Inagaki (1986) would identify as routine expertise operating outside its boundary conditions. Routine expertise is procedurally efficient within familiar parameter spaces and brittle outside them.

The Awareness-Capability Gap in Professional Adaptation

What the TechCrunch piece implicitly documents is a field-wide version of the awareness-capability gap identified in algorithmic literacy research. The SEO industry is plainly aware that a new algorithmic layer exists. Trade publications, conference sessions, and consulting practices are already organizing around AI search optimization. Awareness, however, is not capability. Kellogg, Valentine, and Christin (2020) note that workers operating in algorithmically-mediated environments frequently develop folk theories about how systems function, theories that are plausible given observable inputs and outputs but structurally inaccurate. The SEO tactics being documented - adding more citations, restructuring headers to mimic AI output formats, building topical authority clusters - are consistent with folk theories derived from analogical transfer from the old environment. They describe the topography of the new system, the visible surface features, without engaging its topology, the underlying structural logic governing how responses are synthesized and which sources are incorporated.

Why This Is an Organizational Competence Problem, Not a Technical One

The deeper issue is not whether any individual tactic will work. Some will, temporarily, by coincidence of structural overlap between the old and new systems. The deeper issue is how an entire professional field recalibrates its competence model when the algorithmic environment shifts discontinuously rather than incrementally. Rahman (2021) describes how algorithmic systems create what he terms invisible cages - constraint structures that shape worker behavior without being fully legible to the workers themselves. The SEO field is collectively pressing against a new cage whose geometry they do not yet understand, using tools shaped for the old one. Schor et al. (2020) document a parallel dynamic in platform labor, where workers develop platform-specific expertise that does not transfer when platform parameters change. The SEO industry is a high-skill, well-resourced professional community, but the transfer problem is structurally identical.

Gentner's (1983) structure-mapping theory offers a precise diagnosis. Successful analogical transfer requires mapping structural relations between domains, not surface features. The SEO practitioners attempting to optimize for AI responses are mapping surface features: citation counts, heading formats, content length. Structural transfer would require accurately modeling the retrieval and synthesis logic of the underlying language model, which is partially opaque even to its developers. This is not an argument that optimization is impossible. It is an argument that optimization based on surface-feature mapping will produce erratic and non-generalizable results, which is exactly what the practitioners in the TechCrunch piece are reporting.

The Competence Inversion Revisited

Classical market theory assumes that professional expertise accumulated in one competitive environment transfers to adjacent environments. The AI Mode case suggests a harder version of the competence inversion problem: not only does the new system not assume pre-existing competence, but pre-existing competence actively misleads practitioners by providing confident but structurally misaligned heuristics. The field that is best positioned to adapt is not the one with the most accumulated procedural expertise in traditional SEO. It is the one that can induce accurate structural schemas about how AI retrieval systems actually work and reason from those schemas rather than from inherited procedure. That is a harder organizational transition than it appears from the outside, and the current evidence suggests the industry is not yet making it.
