This is a specific, concrete case that deserves serious organizational analysis. The story is being circulated as an inspirational template for non-technical professionals seeking to enter AI roles. I think that framing obscures something structurally important about how organizations are currently allocating AI governance competence, and it is worth unpacking why.
What the Crampton Case Actually Demonstrates
The surface-level reading of the Crampton story is that domain expertise in a non-technical field transfers cleanly into AI leadership because "bridging gaps" is itself a skill. That reading is partially correct but analytically incomplete. What Crampton actually demonstrates is something closer to what my ALC framework identifies as the competence inversion problem: traditional organizational hierarchies assume pre-existing competence before assigning roles, but AI governance positions are being filled under conditions where no established competence baseline yet exists. Organizations are not hiring Crampton because she mastered responsible AI; they are hiring her because responsible AI as a structured domain of practice does not yet have a mature competency map. The role was, in a meaningful sense, built around the available person rather than around a specified capability requirement.
This is not a criticism of Crampton. It is an observation about the organizational conditions that make her story possible. Kellogg, Valentine, and Christin (2020) argue that algorithmic work environments invert classical assumptions about worker competence, creating roles that workers must figure out through participation rather than preparation. The responsible AI officer role at a major technology firm fits this description almost exactly. There is no established credential, no canonical training pathway, and no professional consensus on what effective performance looks like.
The Awareness-Capability Gap in AI Governance
Crampton's account implicitly endorses what I would call awareness-level literacy: she understands that AI systems carry ethical risks, that legal frameworks are lagging technical development, and that interdisciplinary communication is necessary. These are genuine insights. But awareness of a problem's shape is not equivalent to knowing how to navigate it. Hancock, Naaman, and Levy (2020) distinguish between knowing that AI mediates outcomes and knowing how to alter those outcomes through deliberate action. Sundar (2020) extends this by noting that machine agency creates attributional ambiguity that users, and I would argue organizational leaders, systematically underestimate. Crampton's legal background likely sharpens her awareness of accountability structures, but awareness does not automatically produce the structural schemas needed to anticipate where algorithmic systems will generate novel failure modes.
The distinction matters because organizations reading Crampton's story as a template may conclude that non-technical professionals can assume AI governance roles through general professional competence and good communication instincts. Hatano and Inagaki (1986) would characterize this as conflating routine expertise with adaptive expertise. Routine expertise, the ability to apply established procedures to known problem types, fails precisely when the problem environment changes faster than the procedures update. Responsible AI is, by definition, a domain where the problem environment is changing continuously.
The CFO Parallel and What It Reveals
A second data point from this week's news is worth placing alongside the Crampton story. Separate reporting notes that 76% of companies with CFO-led AI initiatives reported "great value," compared to a fraction of companies with dedicated chief AI officers. Only 2% of companies currently operate with CFO-led AI governance. This asymmetry is analytically interesting. The CFO brings structural schema about financial risk, capital allocation, and accountability chains. These schemas transfer to AI governance because the underlying relational structure, how do we allocate resources under uncertainty and attribute outcomes to decisions, is isomorphic across domains. This is precisely what Gentner (1983) means by structure-mapping: transfer occurs when the relational structure of a source domain maps onto the relational structure of a target domain, not when surface features resemble each other.
Crampton's legal background may offer a similar structural advantage in specific subdomains, particularly regulatory compliance and liability attribution. But the CFO finding suggests that organizations should be asking which existing professional schemas map onto AI governance problems structurally, rather than assuming that any intelligent professional with good communication skills can fill the role. Gagrain, Naab, and Grub (2024) find that algorithm literacy interventions are most effective when they target structural features of algorithmic systems rather than surface-level awareness. The same logic applies to organizational role design: identifying which professional schemas transfer structurally, rather than which individuals are willing to pivot, is the more tractable design question.
The Organizational Takeaway
The Crampton story is being circulated as a career advice narrative. I think it functions better as an organizational diagnostic. When a firm's most senior AI governance role is filled by someone whose primary qualification is disciplinary translation rather than domain schema, the firm is operating in a regime where competence is being built endogenously through role participation, not allocated ex-ante through deliberate design. That is not inherently wrong. It may be the only viable approach during a period of rapid environmental change. But organizations should be explicit about what they are doing when they make that choice, because the failure modes of endogenous competence development, slow schema formation, path dependence on early folk theories, and vulnerability to novel problem configurations, are real and predictable (Schor et al., 2020; Rahman, 2021). Calling it a "pivot" does not make it a strategy.
